If you've ever approved a purchase order for what looked like a great price, then watched the real cost surface later, you already know the lesson I learned. It took me years to understand it. The Week the Ice Maker Machine Stopped
Three days later, one of our food-processing clients called about their ice maker machine. This wasn't a small machine beside a restaurant soda fountain. It was an industrial unit that made flaked ice for packing fish. When the machine stopped, the line didn't stop immediately, but the clock started.
The technician on site pulled a fault code from the Omron PLC in the control cabinet. The code pointed to the temperature sensor. When he opened the cabinet, he found corrosion on the safety relay terminals too. The repair needed both parts, and the customer wanted it done before the weekend.

The answer took two days to arrive and said only: 'It is compatible. No problem.' No Declaration of Conformity. No name. No engineer to talk to. By that point, the customer was pushing for a date. If I installed a compatible sensor and it didn't work, we'd pay for a second service visit and the machine would sit silent for another week.
I cancelled the online order and went with the distributor. Good thing I did. Their engineer said the original sensor had been discontinued. The current equivalent needed one parameter change in the PLC because the temperature curve is not identical. The distributor walked our technician through it before the parts arrived. The ice maker machine was running by Friday afternoon.
The distributor's quote was €447 more. But think about the total cost. The plant manager later told me the machine makes enough ice in one morning that the price difference was trivial. I'm not 100% sure he calculated it correctly, but he wasn't wrong about the principle. A cheaper part that doesn't solve the problem is not cheaper.
During our 2024 vendor consolidation project, finance pushed me to cut our distributor list. I almost cut the Antwerp distributor because their prices were higher. The next morning, the fleet manager called and said he would rather wait two extra days for the part from the usual supplier than risk one more breakdown on the highway.
He was right. The usual supplier answered in five minutes, confirmed the part number was complete, and the part arrived before the truck was back from its route. The cheaper listing might have been perfectly fine. But I had no way to verify it, and for an air brake system that's not a risk worth taking.
What Bleeding a Radiator Taught Me About Buying Parts
That night, my own hallway radiator was cold at the top. I found the bleed key in the boiler room, opened the valve slowly, and let the air hiss out. When water dripped, I closed it. The radiator warmed up in a couple of minutes. It felt like a minor miracle even though it's basic physics.
I stood there and thought about the quote I almost sent. A cheap quote can look full. It can say all the right words, show the right picture, and sit at the right price. The air is not visible. You only find out after the part arrives, or after the payment is processed, or after the technician is already on site.
That's why I now use total cost thinking before comparing prices. I still want a good price. But I first ask about lead time, stock, technical support, document availability, substitutes, obsolete parts, and what happens if the wrong item shows up. If a supplier can't answer, saving 20% isn't a saving. It's a gamble.
I know I sound like someone who already paid the tuition for this lesson. That's fair, because I did. Compare the system behind it. A radiator can still have air inside even when it looks full; a low quote can still have costs hidden inside even when the invoice is clean.
